Process Improvements in Jira: Workflows, Automations, and Xray

Overgrown Jira instances slow teams down: too many statuses, manual routine tasks, and tests documented somewhere else. We’ll show you how we work with our customers to define lean workflows, automate routines, and build a transparent test management system with Xray—and what concrete benefits you’ll gain from it.

Why Overgrown Jira Instances Slow Things Down

Jira is rarely implemented all at once—it grows with every project, every team, and every special request. After a few years, there are twenty statuses in a workflow, no one remembers what “Waiting for Feedback 2” was supposed to mean, and tickets are moved back and forth manually.

This costs time, patience, and transparency. We help companies get their Jira instance back on track using three key strategies: lean workflows, targeted automation, and a clean testing setup with Xray.

Workflows: Defined Together, Implemented by Us

Analysis

We review existing workflows, statuses, and fields together with your teams and identify redundancies and bottlenecks.

Concept

We propose streamlined workflows—as many statuses as necessary, as few as possible—and coordinate them with you.

Implementation

We configure the workflows, including validators, conditions, required fields, and appropriate automations.

Introduction

We migrate existing tickets, customize boards and filters, and train your team.

Workflow analysis is part of our consulting services and can be ideally combined with agile development.

Your benefit: Clear responsibilities, no tickets in limbo, and no configuration effort for your team.

Automation: Delegate Routine Tasks to Jira

Jira can handle any action that follows the same process for every ticket. We'll work with you to identify these routines and implement the appropriate rules, for example:

Automatically Update Status

Automatically Update Status

As soon as a merge request is created, the ticket changes to "Code Review."

Pass on parent tickets

Pass on parent tickets

Once all sub-tasks are completed, the parent ticket automatically moves to the next stage.

Report critical bugs immediately

A new high-priority bug triggers a message in the project channel.

Remembering What Has Been Left Undone

Remembering What Has Been Left Undone

Tickets that have been waiting for feedback for days will receive an automatic reminder.

In doing so, we document every rule, avoid mutual triggers, and keep an eye on execution limits and error logs. Together with our DevOps pipelines, this creates a seamless workflow from commit to deployment.

Your benefit: Your team can focus on the actual work, statuses are up to date without manual updates, and nothing falls through the cracks.

Xray: We handle test management

With Xray, tests become Jira issues: requirements, test cases, and defects are linked within the same system. Upon request, we can provide a test manager for your project—from setup through acceptance.

Setup: We set up Xray in your Jira project, including test environments and reports.

Test Cases: Together with you, we create test cases with clear steps and expected results, linked to the respective requirements.

Test Plans and Test Runs: For each release, we put together the test plan and coordinate its execution with your testers.

Feedback Handling: We collect feedback, log issues as associated bugs, prioritize them with you, and verify that the fixes have been implemented.

Reporting: You can see at any time which requirements have been tested, passed, or are still pending.

„Manual tests are just the beginning. Recurring processes can be mapped as automated end-to-end tests. “

Conclusion: Start small, measure, and refine

Process improvement in Jira isn’t a major project, but rather a series of small steps. We usually start with the workflow, because automation and reports build on it. Next come the two or three rules that yield the greatest time savings—and only then do we set up testing. It’s important to check the results: Is the turnaround time decreasing? Are fewer tickets piling up? If not, we make adjustments.
